A Retrospective Structural Diagnostic

What would a structural diagnostic of Barings Bank have looked like before the collapse, using only the information available at the time?

This report answers that question.

It applies the full Centreline Clarity framework — Phase 0–10 Structural Diagnostic and Stage 2 Structural Intervention Mapping to the situation as it existed in January 1994, more than a year before Nick Leeson left Singapore and the bank entered administration.

The analysis uses only signals that were visible at the time, the structural constraints operating within the organization, and the decisions that were realistically available to leadership.

No hindsight reconstruction is used.
